Some time ago I was supporting two teams in a telecommunications company, one of them was strategy and another of products, they asked me if I knew any tool that would help them change the structure of what they were currently doing and I told them that there was a tool called Meddlers of M 3.0. This support was to teams.
How I did it
I talked with team members about their expectations of the exercise and clarify what a team was for them and how we could achieve better results. (I wanted to generate a common understanding before starting to define)
Then we work on the role sheet we talk about what were the necessary roles for the team.
We design ideal team (s) with the corresponding roles, without impeding ourselves.
Then we visualize the current situation, both roles and people. From there some findings already appeared regarding some roles that were not in the team or people who were carrying more than one role.
Finally we were including the current team members in the ideal situation, highlighting the roles that were not covered and / or the people who still had more than one role. From this we prioritize, estimate and plan how we were going to implement these changes.

The two teams adopted this new structure, which made them more meaningful and in which they themselves had participated. Both leaders and team members were very happy.
